01

Usage is not value

Organizations often use login counts, prompts submitted or licenses activated as evidence of AI progress. These measures show access and activity, but they do not establish whether the organization is producing work faster, improving quality, reducing cost, expanding capacity or generating revenue.

The management question is not whether employees are using AI. It is whether a redesigned workflow is producing a verified economic result without creating unacceptable operating risk.

02

Start with workflow economics

A strong use case begins with a recurring workflow that has measurable volume, cost, delay, quality or revenue friction. Leaders should document the current process before selecting the technology: who performs the work, how long it takes, where errors appear, what systems are involved and what the organization pays for the complete outcome.

This baseline makes it possible to distinguish a compelling demonstration from a genuine business case.

03

Use a complete value equation

Verified benefit should include measurable labor capacity, cycle-time improvement, quality gains, avoided loss and attributable revenue improvement. Total cost should include software, model usage, integration, data preparation, security, governance, training, human review and ongoing support.

A program that excludes the cost of operating the new workflow will overstate ROI and create unreliable investment decisions.

04

Manage AI as a portfolio

Not every use case should advance. Maintain a portfolio that distinguishes experiments, controlled production deployments and scaled operating systems. Each stage should have explicit evidence requirements, investment limits and stop conditions.

  • Experiment: verify technical feasibility and user relevance.
  • Production test: validate adoption, quality, controls and unit economics.
  • Scale: expand only after the benefit persists under real operating conditions.

05

Create executive accountability

Every material AI workflow needs one business owner accountable for the outcome, supported by technology, data, finance, legal and risk. Finance should validate the baseline and realized benefit. Operating leaders should own adoption. Risk owners should define the controls and escalation path.

This is how AI moves from decentralized experimentation to a managed source of enterprise performance.
